Anyone have experience rolling up delivery routes (DSD)?

I'm curious if anyone has direct experience rolling up smaller delivery routes. It seems like there are real economies of scale to be had and multiples remain low on individual routes, but I'd like to better understand challenges, considerations, etc. Feel free to DM or reach out at redacted

I was involved with one transaction where the business came from FedEx. I do not see benefits of roll up for such. Large companies want to outsource Capex and HR to independent route owners; Capex and HR are the biggest challenges in such business. There may be opportunities of route efficiency, driver hand off for overnight delivery, etc. with small companies.

Thanks ^redacted‌ for tagging me. I have not done a roll up, but I have experience operating delivery routes and purchasing high volume delivery parcel services. I'm not sure on the delivery services you are looking to roll-up, but the initial things I would look out for is on-time performance, geography, density, labor sources, capital intensity, source of revenue, technology, and differentiation. You have to differentiate beyond price. Delivery services are notoriously margin thin, so the P&L & strategy must be modeled and well thought through. Smaller delivery routes are tough because if you do not have regular work for your drivers, they won't be with you long.
