I've read "Traction" and "Get a Grip". Looking for opinions on implementing EOS.
(1) self-implementation (BASE Camp vs EOS One) or (2) getting an EOS consultant.
Any EOSers out there?

I've watched a number of companies try to self-implement, almost every one with very limited success. The element that seems to have the greatest staying power is the L10 meeting format. For most smaller companies, doing a full and faithful onboarding of the entire EOS framework seems to be quite challenging and requires 100% senior leadership commitment. In the small number of examples where I have seen self-implementation work, it has taken a long time and many iterations and I believe using a consultant would have delivered the results more quickly. That said, the consultants are expensive and finding one that is a good fit for your organization also takes effort. And, even a partial EOS implementation seems to have provided value to those who have self-implemented, but not fully. (I'm also sure there are exceptions where a team crushes self-implementation...I'm merely saying that in my experience, that seems to be a low percentage of the cases). Hope that perspective is helpful.

I've implemented EOS at a previous company using a consultant - we had a really great one and we still ran into challenges with implementation. Regardless of if you use a consultant or not, I agree with the previous comments: you need strong conviction from both leadership and buy-in from the entire team. A consultant can help the team see the light more quickly, but (1) not all consultants are created equal (you have to interview multiple to get a sense of who's the right "fit") and (2) EOS will only help teams who are open and acknowledge there are problems that need to be fixed - it doesn't work if there are only a handful of folks bought in.
